The background

Arts Care Gofal Celf has been at the forefront of using art to improve health, well-being and community cohesion since its founding in 1987. This West Wales charity works with a wide range of community groups as well as within clinical and healthcare settings. Through partnerships, the organisation devises programmes that address the needs and aspirations of a diverse range of participants, particularly those disadvantaged by ill health, disabilities, poverty or isolation.

The issue

Arts Care Gofal Care CEO Chris Ryan contacted Cranfield Trust in early 2024, meeting with our then-Wales Manager Jayne Kendall. It became apparent that the time was right for the charity to refocus its mission and establish a sustainable strategy to develop and grow its arts-based services. This was especially important as the CEO was approaching retirement.

The solution

It was agreed that Cranfield Trust would work with the charity to produce a Business Model Review. Jayne selected Nicola Russell-Brooks, a former charity CEO with extensive leadership experience, to lead the project. Nicola worked closely with CEO Chris to develop a model aimed at refocusing the charity on its original mission and target audiences. Key areas of evaluation included the office location and overall resources. The charity operated from an inaccessible building with limited public visibility, alongside a gallery that generated no profit. This was identified as a significant weakness, leading Chris to explore alternative options. Nicola worked with the charity to develop a comprehensive Business Model. This included setting realistic financial targets for delivering core and commissioned services, and recommendations such as the appointment of contracted freelance artists as ambassadors to raise brand awareness.

The impact

Further to the Business Model Review, the charity relocated to more suitable premises - an office base at the National Botanic Garden of Wales. This has significantly enhanced the organisation’s profile, fostered new partnership opportunities, and reduced costs by ending the gallery lease. Chris continues to consult with the Board on service priorities. Based on Nicola’s recommendations, they decided to allocate funds from a legacy towards PR and marketing efforts aimed at securing future funding opportunities. Chris is also working to strengthen the role of freelancers.

Daeth yn amlwg mai dyma'r amser iawn i'r elusen  ailymroi i’w chenhadaeth a sefydlu strategaeth gynaliadwy i ddatblygu a thyfu ei gwasanaethau celfyddydol. Roedd hyn yn arbennig o bwysig gan fod y Prif Swyddog Gweithredol yn agosáu at ymddeol.

Ateb

Cytunwyd y byddai Ymddiriedolaeth Cranfield yn gweithio gyda'r elusen i gynhyrchu Adolygiad Model Busnes. Dewisodd Jayne Nicola Russell-Brooks, cyn Brif Swyddog Gweithredol elusen sydd â phrofiad helaeth o arwain, i arwain y prosiect. Gweithiodd Nicola yn agos gyda'r Prif Swyddog Gweithredol Chris i ddatblygu model gyda'r nod o ailganolbwyntio'r elusen ar ei chenhadaeth wreiddiol a'i chynulleidfaoedd targed. Roedd meysydd allweddol y gwerthusiad yn cynnwys lleoliad y swyddfa ac adnoddau cyffredinol. Roedd yr elusen yn gweithredu o adeilad anhygyrch gyda gwelededd cyhoeddus cyfyngedig, ochr yn ochr ag oriel nad oedd yn cynhyrchu unrhyw elw. Nodwyd hyn fel gwendid sylweddol, gan arwain Chris i archwilio opsiynau eraill. Gweithiodd Nicola gyda'r elusen i ddatblygu Model Busnes cynhwysfawr. Roedd hyn yn cynnwys gosod targedau ariannol realistig ar gyfer darparu gwasanaethau craidd wedi eu comisiynu, ac argymhellion megis penodi artistiaid llawrydd dan gontract fel llysgenhadon i godi ymwybyddiaeth o'r brand.

Effaith

Yn dilyn yr Adolygiad Model Busnes, symudodd yr elusen i safle mwy addas - swyddfa yng Ngardd Fotaneg Genedlaethol Cymru. Mae hyn wedi gwella proffil y sefydliad yn sylweddol, wedi meithrin cyfleoedd partneriaeth newydd, ac wedi lleihau costau drwy ddod â phrydles yr oriel i ben. Mae Chris yn parhau i ymgynghori â'r Bwrdd ar flaenoriaethau gwasanaeth. Yn seiliedig ar argymhellion Nicola, penderfynon nhw ddyrannu arian o waddol i tuag at ymdrechion cysylltiadau cyhoeddus a marchnata gyda'r nod o sicrhau cyfleoedd ariannu yn y dyfodol. Mae Chris hefyd yn gweithio i gryfhau rôl gweithwyr llawrydd.

Dywedodd y Prif Swyddog Gweithredol Chris Ryan:
